The problem
Document review volume grew in peaks tied to customer data refresh campaigns, and each peak needed capacity that could not be justified year-round. The existing alternative was overtime from the internal team, with predictable effects on quality and attrition.
Internal policy required data residency inside the European Economic Area, which ruled out any lower-cost destination from the start.
What we built
A dedicated team in Lisbon, sized for steady volume with contracted reserve for the peaks. Reviewers work inside the bank's own systems, with named and logged access, and the compliance decision stays with the client.
Quality control runs on sampled scoring against a rubric agreed before opening, with the recovery threshold defined in the contract rather than negotiated when a problem appears.
Compliance
Onshore-only model in Portugal. There is no international transfer, so no standard contractual clauses and no transfer impact assessment were required. Data processing agreement with an audit right.
